Madinah Markets: Raising inventory turnover by 15% for a 14-branch grocery chain

Every branch manager ordered on personal instinct — shelves piled with slow items while others stocked out weekly, and manually applied cashier promotions kept producing pricing errors. We deployed Avanta with centralized purchasing, automatic reorder points, instant central pricing and promotions, and production orders for its in-house bakery.

Background

Madinah Markets is a regional grocery chain of fourteen branches across residential neighborhoods and commercial strips, plus a small distribution center serving them. Its stores carry full produce sections, dairy and deli counters, and an in-house bakery producing bread and pastries daily. The chain grew with a family spirit: every branch manager felt ownership of his merchandise and ordered almost entirely independently — a spirit that fueled early growth but began blocking any attempt to unify the experience or control costs.

The challenge

The same scene repeated weekly: an item piled up in two branches while out of stock in three, and replenishment arrived after the customer had already bought from the competitor. Weekly promotions were applied manually at cashier screens, producing pricing errors that either cost the chain real margin or angered a customer at the till. The bakery produced fixed quantities daily regardless of demand swings between Thursday and midweek, leaving the surplus to evening markdowns or the bin. No objective standard governed introducing or retiring an item — the decision was taste, not data.

The solution

We centralized purchasing into one office managing approved item lists, with per-branch minimum levels computed from each item's actual selling rate and triggering automatic replenishment — no request depending on anyone's memory. Pricing and promotions became fully central: a campaign is built once at head office and lands instantly on all fourteen branches' cashiers with start and end dates, so no hand touches a price at branch level. The bakery became a production unit with orders built from each weekday's actual sales averages, plus ingredient counts tying flour and shortening to loaves produced. Every item gained a performance card aggregating sales, turnover, and margin to decide its fate on the shelf.

Implementation

The rollout took twelve weeks. The first four went to catalog normalization: unifying item names, units, and coding — grueling work that underpins everything after. POS and central pricing then ran in four branches parallel to the old system for four weeks, measuring cashier speed and customer satisfaction before any generalization. The final weeks migrated the remaining ten branches and flipped purchasing from free-form ordering to automatic reorder points, while branch managers retained the right to propose local items that central purchasing reviews and approves — we didn't fight the family spirit, we harnessed it.

The outcome

Inventory turnover rose 15% within the first half-year, with gains coming from two directions: dead items were culled from the lists, cleaning shelves and freeing working capital, while staples stopped stocking out — no lost sales, no turned-away customers, with stockouts down 70%. Cashier pricing errors effectively ended once prices arrived ready-made from head office. The bakery now tunes production to each weekday's specific average, cutting evening surplus while the morning counter thrives.

Lasting impact

Seasonality turned from recurring surprise into a pre-planned exercise: Ramadan and holiday lists are prepared a full month ahead using the prior season's data at granular per-branch levels. The chain opened two new branches on the same proven rollout playbook, making branch openings a template rather than a gamble. Item-performance reports also became leverage in shelf negotiations with major suppliers — management now knows precisely what each supplier-requested promotion sells against the shelf space it consumes.
